Marchionne's big gamble
CEO bets billions on Alfa, Maserati revival; skeptics see many risks, few rewards

Fiat CEO Sergio Marchionne is counting on the new Quattroporte (background) to help Maserati boost annual sales to more than 50,000 by 2015 from about 6,000 last year.


TURIN -- Fiat CEO Sergio Marchionne is betting billions of euros that Alfa Romeo and Maserati will help drive the automaker's money-losing European operations back into the black by 2015-2016.

He's also counting on the underperforming sporty brands to help ignite a production boom that will turn the company's under-used European plants – particularly those in Italy – into export champions that will work around the clock to meet untapped global demand for models such as the Levante, Maserati's first SUV.

Marchionne's big gamble on Alfa and Maserati comes at a time when rivals such as PSA/Peugeot-Citroen, General Motors and Ford Motor are negotiating to close European car plants to adjust to shrinking demand and to end big financial loses in the region.

Marchionne has said for years that European volume automakers must make painful capacity reductions to become profitable in Europe again. Now the CEO has accepted that it is politically impossible for Fiat to close factories in Italy. To fully use the group's underperforming Italian plants, Marchionne aims to increase Maserati's annual sales to more than 50,000 by 2015 from about 6,000 last year, and he wants Alfa to triple sales to more over than 300,000 by 2016.

Boosting exports from Italy to global markets makes sense as the European new-car market has shrunk every year since peaking at 16 million units in 2007. New-car sales dipped 8 percent to 12.5 million in Europe last year and volume is forecast to slip below 12 million this year. Analysts don't see a return to the pre-crisis sales level until the end of the decade at the soonest.

Marchionne is also wise to concentrate on the Fiat Group's higher-end brands, especially considering the success of BMW, Audi and Mercedes-Benz. The three German premium automakers have avoided the European sales declines that have plagued most volume brands over the past few years. In addition, all three have added shifts or shortened vacation periods at their European plants in recent years to keep pace with strong demand for their models in countries such as China and the United States.

"We will focus on Alfa Romeo and Maserati to access the higher end of what we consider to be a permanently polarized market now," Marchionne said last month.

Can't do both?

Analysts are skeptical about Marchionne's new plan because it will likely conflict with his other mission, which is to take full control of Chrysler Group. Industry watchers say Fiat simply does not have enough cash to buy the stake it still needs to take over Chrysler and also to invest billions to revive Alfa Romeo and Maserati.

"While Fiat adapting its product to a polarizing market makes sense, we think the market could be disappointed that capacity actions do not feature in Fiat's plans, especially given Ford, GM and PSA have all made tough capacity decisions recently," Morgan Stanley analysts wrote in a note to investors. In early February, Marchionne reiterated that Fiat won't close any Italian vehicle assembly factories. The Cassino, Melfi, Mirafiori (Turin) and Pomigliano plants have an installed capacity of 1 million units, but last year their combined output declined by 18 percent to 394,620 units, according to the Italian automakers association ANFIA.

An automaker should use from 75 percent to 80 percent of installed capacity to reach break-even, industry observers say. Last year, Fiat's capacity use rate was about 40 percent in Italy and just above 50 percent in the rest of Europe, which includes plants in Poland, Serbia and a joint venture in Turkey.

Managing capacity might get even harder for Fiat as it adds production in Italy. In January the automaker reopened an abandoned Bertone plant outside of Turin, where it plans to build up to 50,000 Maseratis a year. If Marchionne's plan to build upscale vehicles in Italy works, high-margin Alfas, Maseratis and Jeeps will offset the country's high labor costs and low labor flexibility.

2 million vehicles

The CEO envisions Fiat's European plants building about 2 million cars, SUVs and light commercial vehicles annually by 2016, up from 1.25 million units last year. At that production volume, Marchionne says that the company would break even in Europe.

By 2016, about half of the additional 750,000 units built in the company's European plants will be sold in Europe and the other half – dominated by Alfa Romeo, Maserati and Jeep models – will be sold in global markets, according to Marchionne's planning.

Analysts believe Marchionne's mission might be too costly to achieve. "Fiat's plan to move upmarket comes with a big price tag. With up to 18 billion in capital expenditures to fund over two years, net debt is unlikely to decline before 2015, meaning a full buyout for Chrysler may be off the table for some time," Morgan Stanley said.

Barclays Capital also signaled concern in a recent analyst note. The firm wonders how Fiat can succeed when most of its rivals "are pursuing the opposite strategy of trying to localize production to hedge against currency risk." The analysts also said: "Competitors have tried on numerous occasions but failed to push upscale, with the notable exception of Audi."


Alfa wants the 4C to help boost its brand image.
Another skeptic is Max Warburton of Bernstein Research. He wrote: "Perhaps it is possible to grow Maserati, Alfa, the [Fiat] 500 [range] and Jeep, but it will take time, capital and success is obviously far from assured." Warburton noted that Marchionne's strategy results from pressure from the Italian government to pursue growth when the pragmatic choice would be to rationalize.

Rubik's Cube

Marchionne knows that the revival of Alfa and Maserati will take time. His challenge is to exploit the brands' potential, which is something that has eluded him. In my first interview with Marchionne in October 2005, he shared this view on Alfa: "The Alfa issue is complicated and simple at the same time. Alfa is a great, world-renowned brand, but it is selling fewer cars than planned." Seven and a half years and two unsuccessful relaunches later, Alfa remains a Rubik's Cube that the workaholic CEO just can't seem to solve. In 2012, global sales slipped 27 percent to 101,000, which was Alfa's lowest total since 1969.

Last October, Marchionne announced a new plan for Alfa that calls for the introduction of nine all-new or replacement models in the next four years to boost sales to 300,000 by 2016. To reach this goal the CEO has committed more than 1 billion euros to Alfa for 2012 to 2014.

Barclays analysts have doubts about the Alfa plan because, as they said in a note to investors: "It is not the first time we have heard an ambitious volume plan for Alfa." In the past, Marchionne was even more bullish with his Alfa sales predictions. He said in April 2010 that he wanted the brand's annual sales to reach 500,000 by 2014.

Just keeping Alfa's sales steady will be tough. At the Geneva auto show this month, Alfa will debut the production version of the 4C sports car, but the automaker won't get a significant sales boost from the coupe because output will be limited to 2,500 units. Until 2015, Alfa will offer just two aging models: the MiTo subcompact and the Giulietta compact hatchback.

Massimo Vecchio, a financial analyst with Mediobanca Securities in Milan, said the new Alfa plan will not succeed because the competition is too tough. "Even if it reaches the planned 300,000 units, Alfa will continue to lose money and remain a pygmy in the battle of titans between the German premium brands, which are already selling well over a 1 million units a year," Vecchio said.


Tough target

Marchionne is investing more than 1 billion euros in Maserati to double its product range to six models from three. Those additional models are expected to boost sales eightfold by 2015 compared with last year's 6,288 units. Maserati is already an export-oriented brand, with 2,904 units sold last year in the United States, the brand's biggest market, and 930 in China, its No 2 market.

The first model in Maserati's product offensive is the Quattroporte. The Quattroporte went on sale in Europe in February starting at 149,000 euros in Italy for the top-of-the-range V-8 model. The car's U.S. and Asian rollouts happen this summer. The company aims to sell from 12,000 to 15,000 Quattroportes this year, which is more than twice the previous Quattroporte's 5,088-unit peak in 2007.

Maserati plans to unveil a mid-sized four-door sedan called the Ghibli at the Shanghai auto show in April. At about 5000mm long, the Ghibli will compete with sporty sedan offerings including the Audi A6, BMW 5 series and Mercedes E class. The Ghibli will start at about 70,000 euros when it goes on sale in Europe this summer.

A third model, the Levante SUV, will be built at Fiat's Mirafiori plant in Turin using underpinnings shared with the Jeep Grand Cherokee. Production will begin in 2014. Combined volume for the Quattroporte and Ghibli is about 35,000 units a year at full capacity. The Levante would account for another 20,000 units.

Marchionne believes that the only thing that could keep Maserati from reaching its ambitious goal would be poor product execution, "which is highly unlikely," he added.

Mediobanca's Vecchio agrees: "In the years to come, Maserati looks to become a success story. This relaunch was long overdue."

Il rilancio di Alfa richiederà tempo e molti miliardi di euro, Marchionne aveva delineato già nel 2006 e nel 2010 piani faraonici per Alfa che come risultato hanno portato la casa del biscione al peggior risultato commerciale della sua storia nel 2012. Anche la scelta di produrre in italia per esportare in tutto il mondo non viene apprezzata. Le case tedesche e giapponesi, nonostante le pressioni sindacali e politiche, stanno spostando il più possibile la loro produzione in nord america per controbilanciare le politiche svalutative degli Stati Uniti. Fiat farebbe l'esatto contrario. Il rialncio di Alfa richiederà moltissimi investimenti e fiat da sola ( ma quando incorporerà Chrysler definitivamente il problema dovrebbe essere risolto) non se lo può permettere dato che brucia cassa e che deve comprare il 42% di Chrysler che ancora non possiede.

Fiat CEO Sergio Marchionne hopes that betting billions of euros on Alfa Romeo will reverse a decade of losses and six years of collapsing sales at the sporty brand. This year, Alfa's sales are likely to fall below 100,000 units for the first time since 1969. Marchionne's new plan for Alfa – his fourth since he joined Fiat in June 2004 – has the same goal as the one he introduced for its sister company, Fiat's premium subsidiary, Maserati. Under the plan, Alfa will focus on developing premium vehicles to be exported worldwide from Italy.

An effective Alfa relaunch is a crucial element in Marchionne's broader strategy to return Fiat's automotive division to profitability in Europe by 2016. Fiat lost 700 million euros ($928 million) last year in Europe and so far Alfa has yet to make a profit under Marchionne's nine-year watch.

"We continue to work in a pretty determined fashion trying to reshape the Alfa Romeo platform and I think we will be in a position to outline more at the end of the first quarter of 2014," Marchionne said during a conference call with analysts on Oct. 30. He said he would reveal a new five-year strategy for Fiat Group and Chrysler next year, most likely in late April in conjunction with the company's first-quarter earnings report. "We will give an opportunity to look to the five-year plan based on the thorough assessment" of Alfa Romeo and the company's other automotive brands, he said.

'Great brand, no plan'

"Alfa is great brand with no industrial plan," said Arndt Ellinghorst, senior managing director of London consultancy International Strategy & Investment.

Ian Fletcher, a senior analyst at IHS Automotive, said: "In the past, Fiat has tried to address so many projects at once that it appears to have been unable to give Alfa the attention it really needs." Fletcher said a new Alfa strategy could fall short in terms of execution because Chrysler and the rest of Fiat's European operations also need a lot of attention.

Plan execution is also the main risk foreseen by Massimo Vecchio, a financial analyst at Mediobanca Securities in Milan. "Marchionne could still relaunch Alfa, it is just a matter of money and execution," he said. Vecchio also said that in the future Alfa's products would have to be genuinely premium and not merely pretend to be and he questioned whether the company still has the skills needed to achieve this.

New underpinnings

The revised Alfa plan will focus on a new rear-wheel- and all-wheel-drive architecture being developed by a small team of engineers based at Maserati's headquarters in Modena, Italy. The team is headed by Philippe Krieff, who reports directly to Harald Wester, Fiat-Chrysler chief technical officer and CEO of Alfa and Maserati.

Krieff, a French-born engineer, joined tire maker Michelin in 1987 and became responsible for Fiat's chassis and vehicle dynamics 11 years later. He moved to Ferrari in January 2012 as head of vehicle development. Krieff's team is working on a new vehicle architecture needed to help Alfa compete more effectively against German rivals BMW and Mercedes-Benz, both of which already offer the rwd and awd cars favored by many driving enthusiasts.

Alfa, however, will be unable to generate sufficient volume in its own right to achieve any worthwhile economies of scale. So Krieff's architecture must be flexible enough to be used by Chrysler and Dodge brands as well. With a global volume of 101,000 units last year, Alfa sold less than one-tenth as many cars as BMW and Mercedes. There are two key reasons for this: Alfa is product starved – its current models are the MiTo subcompact, Giulietta compact and 4C coupe. The automaker is also almost entirely dependent on a slumping European market. In the first 10 months of this year Alfa's European sales fell 30 percent to 53,604 units, according to data from the industry association ACEA.

The new architecture is expected to help reverse this trend. It will underpin at least four new Alfa models: the Giulia mid-sized sedan and wagon, a large flagship sedan and a mid-sized SUV. The first of these vehicles is due to debut in Europe in late 2015 or early 2016. All Alfa models built on the new architecture will also be sold in the United States, the world's second-largest market after China, where Alfa has long wanted to regain a foothold. Sources say the architecture could also underpin the replacements for the Chrysler 300 and Dodge Charger large sedans, as well as the future Dodge Challenger coupe.

Marchionne's previous plan for Alfa, unveiled in April 2010, sought to achieve annual sales of 500,000 units by 2014. Due to delays in new product launches, however, that target was lowered, first in September 2011 to 400,000 units and then in October last year to "more than 300,000 units."

Analysts are much more pessimistic. IHS, for example, expects Alfa only will sell about 77,000 units globally next year. The market forecaster envisages Alfa annual sales recovering to a peak of about 239,000 units in 2017 and 2018, then decreasing to 223,000 in 2020. To put this dismal performance into context, Audi expects to achieve global sales of 1.5 million units this year and to be selling 2 million units a year by 2020.

Chrysler or Alfa?

Analysts are also skeptical about Marchionne's new plan for Alfa because it could conflict with his other mission, which is to take full control of Chrysler Group. Mediobanca's Vecchio says that with its current capital structure Fiat simply does not have enough cash to buy the remaining 41.5 stake in Chrysler and also to spend billions reviving Alfa Romeo. ISI's Ellinghorst agrees, saying that Marchionne could do "neither ... unless he fixes the issue of combining Chrysler and Fiat cash."

However, Richard Hilgert, an automotive analyst at Morningstar in Chicago, thinks that prior to acquiring the remaining stake in Chrysler Marchionne could prepare an entirely new capital structure for the enlarged group. This would let the CEO: fund the relaunch of Alfa; support new product development for Fiat in Europe; and fund the Chrysler purchase. "I think the company could negotiate a financing package prior to closing on a Chrysler deal with the VEBA [the trade union pension trust that is Chrysler's minority owner]," Hilgert said.

To date Fiat has kept secret its plans for new Alfa models and the investments required for the company's relaunch. Mediobanca's Vecchio expects Fiat to put 5 billion euros into Alfa over the next five years. This includes 800 million euros each for five new products and the balance for marketing and distribution.

Marchionne hopes that revamping Alfa, in much the same way that Maserati has been, will help ignite a production boom. The ultimate aim is to turn the company's currently underutilized Italian plants into export champions. It is hoped they will end up working around the clock to meet unprecedented global demand for such stylish models as the Maserati Ghibli and Quattroporte large sedans.


Alfa’s last successful model, the 156, debuted in 1997 and achieved peak global sales of 120,000 in 2000.

Aiming at the 'higher end'

"We will focus on Alfa Romeo and Maserati to access the higher end of what we consider to be a permanently polarized market," Marchionne said in October, when he reiterated that Fiat would not close any Italian vehicle plants. The Cassino, Melfi, Mirafiori and Pomigliano plants have the capacity to make more than 1 million units but last year their combined output declined by 18 percent to 394,620 units, according to the Italian automaker association ANFIA.

Industry observers say that as a rule of thumb automakers need to be working at around 75 percent to 80 percent of capacity just to achieve break-even. Last year, Fiat's Italian plants worked at 40 percent of capacity.

"The Maserati [third-quarter] numbers are an initial indication of the route to success of the strategy that we've outlined," Marchionne said. Between January and September this year Maserati's sales rose by 63 percent to 7,458 units – more than the 6,288 cars sold in the whole of 2012 and well on course to beat its 2008 record of 9,000 units. Revenues grew consistently in each quarter this year, reflecting increases in shipments. There was a corresponding improvement in profitability, with a first-quarter trading loss of 4 million euros followed by trading profits of 9 million euros in the second quarter and 43 million euros in the third.

Maserati received about 22,700 orders in the first nine months this year and in November its main plant in Grugliasco, near Turin, finished the 10,000th car built since January. The company said it built 8,200 Quattroporte and 1,800 Ghiblis in the period.

Fiat plans to invest 1.5 billion euros in Maserati between 2011 and 2014 and to sell 50,000 cars a year by 2015. "Our investment [in new models] is starting to pay off," Wester said adding that he aims to deliver a strong profit. "We plan a two-figure operating margin by 2015," he said. For 2012, Maserati had a 6.6 percent operating margin on sales of 634 million euros. This improved to 9.7 percent in the third quarter on sales of 444 million euros. Wester expects revenue to grow nearly tenfold to about 4 billion euros by 2015.

Based on what has been achieved so far at Maserati, Morningstar's Hilgert believes a relaunch of Alfa could work. "Maserati has global brand recognition as a premium automotive company. Alfa has similar global recognition, but as a brand that represents a premium, small, sporty, fun-to-drive carmaker," he said.

Other analysts doubt Alfa can match Maserati's success. "Maserati is super niche," Ellinghorst said, "while Alfa competes with other mass makers and needs global distribution." Said Vecchio: "Maserati is simply a stronger brand."

Philippe Krieff era quello che si vedeva in diversi Video che spiegava la dinamica di MiTo mentre ne era alla guida...se ricordo bene.

O in Fiat si sono bevuti il cervello, o Marchionne ipotizza un'Italia sbattuta fuori dall'euro a breve. In questa seconda ipotesi (Dio ce ne guardi e liberi) la strategia di Marchionne si dimostrerebbe vincente su tutta la linea. Ma io continuo a pensare che si siano bevuti il cervello

No e' un piano nuovo, il precedente ( Fabbrica Italia appunto) e' morto e sepolto.
Durante la conferenza stampa per i risultati del primo trimestre 2014 Marchionne dovrebbe svelare nel dettaglio le linee strategiche per i marchi di Fiat auto nei prossimi anni.
Ci sarà una maggiore enfasi su Alfa Romeo che sfiderà la triade tedesca con una gamma completa, Fiat diventerà una monocoltura 500-Panda e derivate, lancia verrà eutanizzata.
L' articolo da me postato descrive il fortissimo scetticismo da parte della comunità finanziaria.
D' altronde secondo il piano del 2006 Alfa doveva arrivare a 300.000 auto nel 2010, secondo quello del 2010 a 500.000 nel 2014 e non raggiungerà le 80.000 unità di gran lunga il suo peggiore risultato.

Se arrivano i soldi-veba produrranno le alfa con pianaleTP che stanno progettando a Modena, ipoteticamente la prima uscirebbe a fine 2016 inizi 2017 (e dire che sono stato cacciato da un forum perché dicevo che giulia sarebbe arrivata nel 2014...) tempi anche giusti per chiedere alla presentazione del piano (metà 2014) i classici 2, 2,5 anni di proroga di CIG per Cassino, sull'esempio di quanto fatto per melfi 500x-jeep e ora Mirafiori suv-maserati.
Ovviamente nel 2015-16 si produranno più maserati che alfa :? :?

TURIN – Alfa Romeo plans to introduce new high-performance engines, including a range-topping V-6, in a bid to reconnect the brand to its sporty heritage.

The first of the engines -- two gasoline units and a diesel -- will debut in Alfa’s new midsize sedan that will be unveiled in June, supplier sources told Automotive News Europe. The sedan will go on sale in 2016.

The V-6 gasoline engine will have an output of up to 480 hp. The 2.9-liter direct injection unit with twin turbochargers has been re-engineered from the 3.0-liter unit that Ferrari builds for the Maserati Quattroporte and Ghibli sedans, the sources said.

The core gasoline engine will be a four-cylinder 2.0-liter direct injection turbocharged unit equipped with MultiAir variable valve timing technology. Called Global Medium Engine, it will be available in outputs from 180 hp to 330 hp and will be mated with manual and automatic transmissions with rear-wheel-drive and all-wheel-drive applications.

The midsize sedan will also offer a new 2.2-liter four-cylinder turbocharged diesel engine with output from 135 hp to 210 hp.

Alfa is also working with Fiat Chrysler’s subsidiary, VM Motori, on a new version of the 3.0-liter V-6 diesel unit currently offered on some Jeep and Maserati models. The top Alfa version will have its output increased to 340 hp from 275 hp. A 275-hp unit will also be offered.

There are no plans to offer the V-6 diesel in the midsize sedan. It will be offered only in awd applications on a new Alfa large sedan and a new midsize SUV.

New models

Alfa is getting eight new models as part of a 5 billion euro ($7 billion) investment aimed at boosting the brand’s global sales to 400,000 vehicles in 2018 from 74,000 last year.

The midsize, four-door sedan, whose size fits in between the BMW 3- and 5-series, is set to go on sale in Europe between the first and the second quarter of 2016, with U.S. sales following shortly after.

Code-named project 952, the sedan will be unveiled on June 24, 2015, the day of the 105th anniversary of Alfa's foundation, most likely at the Alfa museum in Arese, near Milan. The car's name has not been disclosed. It will not be called the the Giulia as some reports have said.

Project 949, a midsize SUV similar in size to an Audi Q5 and BMW X3, most likely will go on sale by late 2016 and will be the first model to offer the new high output V-6 diesel.


Qualche notizia a proposito dei prossimi prodotti Alfa Romeo:
La nuova berlina media , che non si chiamerà Giulia, verrà presentata a giugno ma le vendite non inizieranno prima dell'inizio del 2016.
Avrà trazione posteriore e a richiesta quella integrale, avrà un motore benzina 1.8 da 180 fino a 330 cv, 2.2 4 cilindri Diesel da 135 fino a 215 cv ( Vw ha già presentato un 4 cilindri 2.0 da 240 e 270 CV).
Non ci sarà il 3.0 V6 tdi (già presente sulla Grand Cherockee) che però apparirà su altri modelli con potenze fino a 340 CV.
A fine 2016 uscirà anche la risposta Alfa a GLC, X3 e Q5.

Si i diesel hanno potenze da MB peccato, perchè il resto pare ottimo soprattutto il nuovo v6 3000 (perchè non riportato qui sopra?) da quasi 500cv per le qv

Che poi, a pensarci bene, le vendite grosse non le fai sul motore di punta bensì sulla versione da circa 150cv in quella categoria di mezzi... E' più un discorso di biglietto da visita, se ti presenti con un 2.2 da 210 cv quando altri metton in piazza un 2.0 da 270, la gente capisce che la tecnica sopraffina sta nella bancarella dei 270...
Notevoli i benzina, invece. Che roba è questo 2.0? Cassano già il 1.8 in alluminio della 4C?
PS Mazda con quei biturbo 2.2 tira fuori l'Euro6 senza dover mettere l'adblue, mica cose da ridere...

Cmq ci sarà anche un 2200 di potenza intermedia che non dico per segretezza poi magari la cambiano, l'unica giustificazione di montare un 2200 è sempre la solita :( :( risparmiare sullo sviluppo...cmq a questi dell'italia non interessa più nulla vedi NO sw e appunto un 2200 sul motore che qui dovrebbe fare numeri, per fortuna sui benza non risparmieranno.

E perchè mai? Mercedes offre il 2.2cdi in 3 configurazioni: 200cdi da 136 cv,(che molti rimappano ) 220cdi da 170cv (monoturbo) e 250cdi biturbo 204cv 500nm ! :wink:
Bmw idem col suo 2000d anche se decisamente meno robusto.

Ho capito ma a cosa gli serve il 2.2 quando la stessa identica potenza ce l'hanno sul 2.0 che (ad es.) montano sul doblò ed è un motore "nuovo"?

E soprattutto.. c'era bisogno di un 2.2 diesel? :boh forse era meglio un 2.5 con un po' più di cammelli..

Sicuramente il motivo è quello peccato, però non so se si tratta del VM (come probabile) che qualche 2200 l'aveva già in casa oppure il buon 2000 portato a 2200 perchè costava troppo convertirlo in E6 senza aumentare la cilindrata.
Suv media sempre su base TP-TI della berlina, su dimensioni di x3,q5 prezzo di conseguenza, estetica molto più di "impatto" che la berlina, diciamo come impostazione una via di mezzo tra x3 e x4.

Io invece non la trovo una mossa errata.....

2.2 è già utilizzato da Mercedes, Honda, Mazda, Jaguar, Mitsubishi, Infiniti, Range rover.... con le possibilità date dalle sovralimentazioni multiple si coprono praticamente tutti i range commercialmente "interessanti".....con un unica motorizzazione....ne piccola ne grande.

Se non fossimo in europa dove le auto si tassano a centimetri cubici invece che a consumi o chilowatt sarebbe anche una scelta furba..

Purtroppo siamo nel continente della zappa sui piedi (anzi, ormai che siamo industrializzati, del trattore sui piedi..)
